    Format: Team Battle. Setup: Three pods of five, mixed remote and in-office. Metric: Revenue per rep.

    Result: Revenue went up 22%, but the retained outcome was cultural — the remote reps reported feeling substantially more "part of the team" in the next quarterly survey. The leaderboard, projected on the office TV and pinned in Slack, became the shared artifact.

    4. The expansion-focused CSM org

    Format: Multi-Product Bingo. Card: 9 squares spanning seat expansion, module attach, multi-year renewal, executive intro, case study secured, etc.

    Result: Cross-sell revenue per CSM rose 28% in the contest quarter. More importantly, behaviors diversified: CSMs stopped grinding only the easy seat-expansion play and started chasing module attach.

    5. The mixed-tenure team that fixed its morale problem

    Format: Climb the Mountain (personal best %). Metric: Each rep's revenue vs. their own previous quarter.

    Result: The traditional top-3 reps still placed top-3 in absolute revenue, but the morale shift came from the middle of the pack — three reps in months 6–12 of tenure crossed onto the board for the first time. Two of them are still in the company two years later.
